If someone signed up, activated, invited teammates, and kept using the product, the signal was relatively straightforward: they probably had a real problem worth solving. That assumption powered modern SaaS growth. Then AI changed the economics of experimentation. Today, enterprises approve AI trials with almost no friction. A department head wants to “test AI.” An executive wants to show the board that the company is exploring automation. An innovation team wants visibility. An employee wants leverage. Suddenly: pilots get approved, demos get booked, trials get activated, and usage spikes appear everywhere. But much of this activity is misleading. Because AI has created a market where curiosity is abundant, but organizational commitment remains scarce. That distinction is now breaking AI GTM. Free trials are no longer filtering for serious intent. Paid pilots are. And over the next few years, paid pilots may become one of the most important structural shifts in enterprise AI commercialization. The Hidden Problem With Free AI Trials The problem with free trials is not that they fail to generate activity. They generate enormous activity. The problem is that they generate low-cost experimentation without forcing organizational commitment. And AI magnifies this problem more than any previous software category. Why? Because the perceived upside of AI is so large that companies are willing to explore aggressively even when they are not operationally willing to adopt. That creates a dangerous distortion. This dynamic also became visible across the first major wave of enterprise AI adoption. Following the launch of ChatGPT, thousands of organizations allowed informal experimentation long before formal procurement existed. Employees were using AI tools independently, but many enterprises later introduced restrictions around data governance, compliance, and workflow integration before approving deeper deployment. The result was a gap between widespread experimentation and true organizational adoption - a pattern now common across enterprise AI. This is now becoming a common pattern across enterprise AI: lots of pilots, weak production conversion, shallow workflow integration, and inconsistent renewals. Inside many organizations, AI trials behave more like innovation exercises than actual buying processes. Because they learned that free activity scales faster than meaningful adoption. Paid pilots create healthier filters. Companies like DataRobot also leaned heavily into structured proof-of-value deployments instead of pure self-serve experimentation. Enterprise machine learning adoption required organizations to commit not only budget, but also governance processes, infrastructure alignment, and operational ownership early in the engagement. That higher-friction model reduced exploratory activity, but often produced stronger long-term deployment outcomes once enterprise trust and workflow integration were established. They eliminate: low-intent experimentation, curiosity-driven exploration, and non-urgent buyers. That sounds counterintuitive to growth-oriented founders. But in enterprise AI, filtering can matter more than volume. A smaller pipeline of committed buyers is often more valuable than a massive pipeline of exploratory users. This is one of the biggest differences between traditional PLG SaaS and enterprise AI GTM. In classic SaaS: friction reduction was almost always beneficial. In enterprise AI: excessive friction reduction can destroy signal quality. Because the easier experimentation becomes, the harder it becomes to distinguish: genuine operational demand, from temporary curiosity. Paid pilots restore signal integrity. Similarly, OpenView’s product-led growth benchmarks repeatedly showed that low-friction acquisition alone is not a durable growth strategy unless paired with deep activation and retention behaviors. But AI introduces an even stronger distortion: experimentation itself has become socially incentivized. According to multiple enterprise AI adoption surveys from firms like McKinsey and Deloitte: enterprise AI experimentation is growing rapidly, but production-scale deployment remains significantly lower than pilot activity. This gap matters enormously. Because it suggests the market currently has: high exploration velocity, but lower operational conversion velocity. In practical terms: many organizations are trying AI. Far fewer are deeply restructuring around it. That is exactly why paid pilots matter. They force enterprises to cross the psychological line between: “This is interesting” and “This matters enough to fund.” What a Strong Paid Pilot Actually Looks Like Many founders misunderstand paid pilots. But the purpose of pilot pricing is not short-term monetization. It is commitment validation. A paid pilot should be priced high enough that the enterprise takes it seriously, but low enough that procurement friction remains manageable. That approach often created slower initial scaling, but significantly deeper organizational dependence over time - particularly in government and enterprise environments where operational trust mattered more than rapid signups. Paid pilots optimize for seriousness. That distinction matters far more. 4. Delivery Happens Through Two Layers: Product and Manual Support One of the biggest misconceptions in AI GTM is that pilots should be fully productized from day one. In reality, the strongest early-stage AI pilots often succeed through a hybrid model: product delivery, combined with high-touch manual support. The product creates scalable capability. The manual layer creates operational success. This can include: onboarding guidance, workflow design, prompt optimization, implementation consulting, integration support, internal training, or strategic coordination. Many founders resist this because they fear it is “not scalable.” But early enterprise adoption is rarely purely software-driven. Especially in AI. Organizations are not only learning the product. They are learning how to reorganize workflows around a new operational capability. That transition usually requires human involvement. The companies that win early enterprise AI markets are often not the ones with the most automated onboarding. They are the ones that: reduce organizational friction fastest, guide implementation most effectively, and help enterprises operationalize AI successfully. Over time, parts of this manual layer can become productized. But in the early stages, the manual layer is not a weakness. It is often the bridge between experimentation and real deployment. 5. Time-Bound Evaluation Strong pilots are finite. Usually: 30 days, 60 days, or 90 days. Long open-ended pilots are dangerous because urgency disappears. The pilot should create decision pressure. At the end: expand, productionize, or stop. Ambiguity kills momentum. Why Paid Pilots Win in the Short Term In the short term, paid pilots improve GTM quality immediately. That is far more valuable information. Paid pilots compress market truth faster. Why Paid Pilots Win in the Long Run Long-term, paid pilots create stronger companies. Why? Because they force startups to optimize for: operational value, retention, ROI, workflow embedding, and enterprise trust. Not vanity metrics. Free-trial-heavy AI startups often optimize for: signups, engagement spikes, demo excitement, and user growth. But those metrics can hide weak commercial foundations. Paid pilots create discipline. They force founders to answer harder questions: Is the pain point mission-critical? Is ROI measurable? Can the product survive procurement? Will organizations operationalize this? Is there budget ownership? Does usage persist after novelty fades? Those are the questions that determine whether an AI company becomes: infrastructure, or experimentation. And the next generation of dominant AI companies will almost certainly be infrastructure. Not novelty. The Future of Enterprise AI GTM The AI market is slowly moving from: “Can this technology work?” to: “Can organizations operationally depend on this?” That is a major transition. And it changes the economics of go-to-market entirely. The companies that win the next phase of AI will likely: run fewer free trials, qualify buyers harder, structure deployments earlier, and optimize aggressively for organizational commitment. Because in AI: experimentation is abundant, attention is inflated, and curiosity is cheap. But operational commitment remains rare. That is why paid pilots matter. They are not just pricing mechanisms. They are trust mechanisms.
